Context

A stalled project, blockers in production

Niche inherited a Magento project from a previous agency that was not shipping. Critical issues were affecting live traffic, the storefront was slow, and there was no plan to bring it to a stable, performant state. The team needed a partner who could take it over, stop the bleeding, and finish what was started.

What we did

Stabilise first. Migrate to Hyvä second.

Audited the codebase in the first week and prioritised the blockers. Fixed the high-risk issues in the next two weeks: broken integrations, performance regressions, deploys that were not deploying. Removed extensions that were doing more harm than good.

With production stable, migrated the storefront to Hyvä in the remaining time. New theme, new build pipeline, CI and a deployment process that the team could actually run themselves. The Hyvä migration was the goal, but it only made sense once the platform was no longer on fire.

Outcome

Live on Hyvä in six weeks

Total elapsed time from project takeover to Hyvä live was six weeks. The storefront is faster, the team ships without firefighting, and the codebase is something a senior engineer can hand off.
